The study addresses the structural gap between the rapid business adoption of intelligent technologies and the limited share of enterprises that have integrated artificial intelligence into their operational core. The aim of the article is to formalize the organizational architecture of an AI-First enterprise on the basis of the sociotechnical approach and to substantiate the M2AIAM (Manager-to-AI-Augmented Manager) phase model as a mechanism of managed transition to coordinated management of intelligent technologies at every level of the managerial hierarchy. The methodology combines a multiple case study design with elements of action research covering five Ukrainian small and medium-sized enterprises operating under wartime uncertainty, with data triangulation across qualitative analysis, quantitative metrics and documents. The results include a three-layer sociotechnical architecture consisting of the Management Layer with a cascading structure of managerial levels, the Agentic Layer as a space of delegated autonomy accounted for as digital headcount, and the Data Layer as a single source of end-to-end analytics, supplemented by a cross-cutting governance mechanism; the M2AIAM model formalizing a four-phase trajectory (Shadow, Copilot, Autopilot, Augmented Management) with threshold metrics for phase transitions and an embedded controlled regression mechanism that treats a return to the previous phase as a regular tool of preventive management; and an evolutionary continuum of managerial paradigms comprising three sub-processes and six maturity levels classified by decision-making mode. The applicability of the proposed architecture and phase model is illustrated by the experience of a Ukrainian customs brokerage company, where managerial activity was transformed through the codification of expert knowledge, validation of AI-generated recommendations and gradual delegation of routine operations under managerial control. The practical value lies in providing managers of small and medium-sized enterprises with a verified architectural blueprint and a phased transformation roadmap that make it possible to preserve managerial control and human capital and to reduce the risks of patchwork automation and uncontrolled shadow AI.
